EOR India for engineering teams — operational playbook

EOR India is a legal mechanism; the operational success of your India engineering team depends on how you actually run it day-to-day. Here is the playbook.

Engineering teams in India under an EOR look identical to engineering teams in any other location to the rest of your company — same Slack, same GitHub, same standups, same OKRs. The EOR layer is invisible operationally. What you have to design intentionally is the time-zone-spanning collaboration model that makes the team productive.

  • Single Slack workspace, no India-specific channels (except for India-team social).
  • Single GitHub org with cross-time-zone PR review expected (24-hour SLA).
  • Single Linear / Jira project with India team contributing as full members.
  • Standups async via Slack thread for distributed teams; sync once a week max.
  • Architecture decisions written in design docs reviewed asynchronously.
  • Live working sessions for pair programming during 2-3 hour overlap window.

Code review across time zones

The most common engineering friction in distributed teams is async code review. Patterns that work:

  • Author finishes work, opens PR with detailed description (problem, solution, trade-offs, testing approach).
  • Reviewer in another time zone reviews when their day starts. Comments + approval or change requests.
  • Author addresses comments next day. Cycle repeats.
  • Average PR cycle: 18-36 hours. Acceptable; faster than co-located waiting for someone in a meeting.
  • For urgent fixes — pair on a video call during overlap window. Same time-zone friction other companies have.

On-call rotation across time zones

Time-zone diversity is a feature for on-call — you can cover 24 hours without anyone working unsociable hours.

  • India team covers IST waking hours (8 AM - 11 PM IST). Roughly 6 PM UTC the day before to 6 PM UTC.
  • US team covers their waking hours (9 AM - 11 PM PT). Roughly 5 PM UTC to 7 AM UTC the next day.
  • Smaller pages between 1-6 AM IST and 1-6 AM PT — small handful of escalations per month.
  • Page severity tiered: critical wakes someone; non-critical waits for next on-call window.
  • Rotation length 1 week per engineer. Compensation for on-call (₹15-30k per week is typical for India).

Equipment provisioning under EOR

EORs typically don't ship equipment internationally. Options:

  • Reimbursement — engineer buys locally, you reimburse via the next payroll. Most flexible.
  • Ship from US — your IT team ships MacBooks to India. Customs duty 20-30%, shipping 7-14 days. Plan accordingly.
  • Local procurement via EOR — some EORs facilitate equipment purchase in India at no markup or cost-plus. Easier than international shipping.
  • BYOD with stipend — engineer uses own laptop, paid stipend ₹5k-10k/month for equipment depreciation. Less common at senior level.

ESOPs / equity integration under EOR

  • Foreign parent grants ESOPs / RSUs directly to the Indian engineer (not via the EOR).
  • Engineer's grant letter is from the parent; vesting happens on parent's calendar.
  • Perquisite TDS at exercise is the EOR's responsibility — the EOR computes, withholds, deposits and reports.
  • Some EORs aren't set up for ESOP perquisite handling. Verify before signing.
  • LRS tracking for the engineer's exercise outflow — engineer files Form A2 + Schedule for purchase of foreign securities. EOR or your consultant supports.

Frequently asked questions

Can the EOR manage performance reviews for us?+

No — performance is your call. EOR executes any termination decision; performance management is your function.

How do quarterly off-sites work under EOR?+

Same as without — book travel, fly the team to the destination. Some EORs help with corporate travel booking; most leave it to you.

Can our India engineers attend our quarterly board meetings?+

Yes — board observer / attendee status is your decision, not the EOR's. Many foreign companies include their India engineering leads in board reviews.

What about confidentiality across the EOR layer?+
